Supporting Turnaround Time Through Accelerated Engineering Delivery

    Overview

A global chemical producer plays a critical role in supplying products that support agriculture, industrial manufacturing, and essential supply chains across North America. To maintain safe, reliable, and efficient operations, the company executes planned turnaround projects that address maintenance requirements, process improvements, and safety-driven modifications throughout its facilities.

As part of a major turnaround planning effort, the client identified a significant number of Process Hazard Analysis (PHA) action items requiring engineering development and construction-ready documentation. Many of these improvements involved instrumentation, controls, piping, and related facility modifications that needed to be designed, approved, and incorporated into the turnaround schedule within a limited planning window. Nexus Engineering Group was engaged to provide engineering, project management, and project services support to develop multidisciplinary work packages and help the client advance critical turnaround projects from concept to execution readiness.

    Challenges

Delivering a Large Volume of Packages for a Quick Turnaround

The client needed engineering support for nearly 80 turnaround projects intended to address open safety and operational action items throughout the facility. Many projects were initially defined through P&ID markups, instrumentation lists, and preliminary scope information, requiring substantial engineering development before they could move into construction planning and execution.

Meeting the turnaround schedule created additional pressure. Engineering packages needed to be completed with sufficient time for internal reviews, Management of Change (MOC) approvals, procurement activities, construction planning, and incorporation into outage planning. Any delays could have forced projects into future outages, potentially increasing risk and extending the timeframe for implementation.

    Coordinating Multiple Stakeholders and Disciplines

Successful execution required continuous coordination among operations, maintenance, engineering, turnaround planning personnel, and multiple engineering disciplines. Stakeholder availability varied throughout the project, and many team members were managing competing priorities associated with ongoing plant operations. Maintaining alignment while progressing dozens of concurrent turnaround projects required a disciplined approach to communication and project management.

Maintaining Quality While Supporting a Quick Turnaround

Although the projects were developed under compressed schedules, the engineering packages still required the level of technical rigor necessary to support safe installation and construction execution. Nexus needed to balance quality, cost, and speed while providing fit-for-purpose deliverables that could be efficiently reviewed, approved, and executed during the outage period.

    Solution

Nexus implemented a structured project delivery approach specifically tailored for turnaround projects. The team worked directly with operations and maintenance personnel to define project scope, conduct field evaluations, and develop practical engineering solutions for each modification. By integrating process, piping, instrumentation and controls, and other engineering disciplines, Nexus was able to efficiently develop construction-ready work packages that supported both turnaround and non-turnaround planning efforts.

For each project, Nexus prepared comprehensive engineering packages that included construction scopes of work, plot plans, P&ID updates, annotated field photos, installation drawings, and supporting technical reference information. Additional engineering documentation was developed as required to fully define project scope and support successful construction execution.

To maintain visibility across the large portfolio of projects, the Nexus team established a streamlined tracking system that monitored package development, MOC progress, project status, forecasted issue dates, and remaining engineering effort. This fit-for-purpose management strategy allowed the team to efficiently manage a high volume of work while maintaining accountability and supporting critical turnaround milestones.

The result was the successful delivery of nearly 80 engineering packages supporting facility safety and reliability improvements. The packages provided the detail required for review, approval, and implementation during the planned outage, enabling the client to execute more turnaround projects than would have otherwise been possible. All deliverables were completed on schedule and within budget, helping the client address important PHA action items while supporting long-term operational reliability and safety performance.

    Outcome

Through close collaboration with operations, maintenance, engineering, and turnaround planning teams, Nexus successfully delivered nearly 80 engineering work packages supporting critical facility improvements and safety initiatives. The packages provided the level of technical detail required for review, approval, construction planning, and execution during the scheduled turnaround.

By developing fit-for-purpose engineering packages and maintaining disciplined schedule tracking throughout the project, Nexus helped the client incorporate a significantly larger volume of work into its planned outage than had been possible in previous turnaround times. Projects that may have otherwise been deferred to future outages were completed in time for inclusion in the turnaround schedule, supporting the client's operational and safety objectives.

The project was completed on schedule and within budget, enabling the client to address open Process Hazard Analysis (PHA) action items through the installation of new instrumentation, controls, and piping modifications across the facility. These improvements supported the client's ongoing commitment to operational safety, reliability, and risk reduction while maximizing the value of the planned turnaround time.

The successful execution of these turnaround projects demonstrated Nexus's ability to manage large volumes of engineering deliverables under compressed timelines, coordinate multiple stakeholders, and provide practical engineering solutions that help clients improve facility performance while maintaining critical outage schedules.
